The Situation
A 45-person trading firm had been selecting suppliers by price alone for years. A difficult delivery dispute prompted the MD to reconsider how the firm made supplier decisions.
What We Did
Over three weeks, we ran three co-design sessions with the procurement and operations teams to build an evaluation outline covering five criteria beyond price, along with two comparison templates for their main categories.
The Outcome
The firm used the templates for three supplier decisions in the following quarter. The MD reported that the process had made it easier to explain choices to the board and had reduced disagreement between teams about supplier selection.
A Professional Services Firm in KL Organises Procurement Across Four Categories
The Situation
A professional services firm with 90 staff had procurement sitting with individual department heads. Inconsistency in how suppliers were chosen and managed had become a source of friction between finance and operations.
What We Did
Month 1 reviewed practices across IT, facilities, and professional support categories. Month 2 produced a phased plan and category-specific guidance; the first advisory session addressed questions from the finance team. Month 3 supported adoption and covered edge cases in the second advisory session.
The Outcome
At handover, the firm had a documented approach for all four categories, a simple approval process, and a record format for supplier decisions. The finance and operations teams reported fewer disagreements about how purchasing decisions were being made.

The Situation
A retail business with two outlets was planning a third. Before expanding, the owner wanted to understand whether the existing supplier arrangements would scale and where the weak points were.
What We Did
We conducted a focused one-day review with the owner and store manager. The supplier snapshot covered eight active suppliers across three categories, noting performance history, documentation gaps, and redundancies in the supplier base.
The Outcome
The adjustments shortlist identified two suppliers where contracts needed updating before the expansion, one category where the business was over-reliant on a single source, and three practical steps to take before the third outlet opened. The owner described it as a useful prompt to deal with things that had been accumulating.
